Rebuilding a demand engine around the right customer
Where things stood
A healthtech SaaS platform serving chronic care management had steady ad spend and shrinking returns. Cost per booked demo had climbed to $1,290, and the website tried to speak to every kind of practice at once — which meant it truly convinced none of them.
What we changed
- We got specific about the customer. The website was rebuilt around the one practice profile that closed fastest and stayed longest — messaging, structure, and conversion paths all pointed at them.
- We cleaned up the ad accounts. Campaign structure, match types, and conversion signals were rebuilt so the platforms optimized toward booked demos, not clicks that felt like progress.
- We let automation do the patient work. Prospects who showed real engagement were handed to an AI assistant that researched them, personalized its outreach, and booked meetings on its own — over 2,000 thoughtful messages, a 3.1% reply rate, and 11 pipeline deals it created without anyone's help.
- We showed up where buyers ask questions now. Structured data, clear entity-focused content, and citation work grew visibility inside ChatGPT, Gemini, and Perplexity from 16% to 27% in 30 days — alongside #1 Google rankings on the core category terms.
How it turned out
Cost per demo fell 68% while volume grew 2.4x — the pairing that matters, because either one alone can be bought. Inbound ARR grew 34% year over year, and more than 1,500 qualified content downloads built an audience that keeps converting on a lag.
